Black Friday is the stress test

Peak season is the worst possible time to not have self-service order editing and upsells.

In preparation of order volumes and editing tickets climbing with it, Budgy Smuggler were usually forced to hire contracted support people to help out. Or heaven forbid... drag in the eCom team.

Instead of this, last Black Friday Cyber Monday they were ready. Order Editing was onboarded and optimised before the sale.

Customers could fix their own orders in the window between checkout and fulfilment, without emailing anyone.

Day one

The first day of the sale produced $8,000 in upsell revenue.

Across the full window from 20 November to 20 December 2025, Budgy Smuggler generated $63,641.93 in upsell revenue through Order Editing — a 7.2% conversion rate against 23,540 impressions, lifting average order value by $37.20.

"Black Friday is our Super Bowl. Order Editing let customers fix their own orders while we slept and still added over $63,000 in upsell revenue across the period — day one alone did $8,000. It's the easiest revenue we made all year."

What customers actually did

The behaviour data is the more interesting half.

Budgy Smuggler's customers made 1,443 edits across 995 orders during the BFCM window. Roughly one and a half actions per order Order Editing touched.

The single most common action wasn't an edit at all. 440 customers, 30.5% of everything, downloaded an invoice or receipt. That request would otherwise arrive as an email and get answered by a person who then had to use some random "invoice template" webpage to create one. Shopify don't offer it natively.

Address changes came second, at 356. Then quantity increases at 220. A support action and a revenue action at the same time, which is the whole argument for this sitting where it sits.

Cancellations are worth their own line: 109 customers cancelled inside the edit window. Every one of those is an order that never got picked, packed, shipped, refused and returned. It looks like lost revenue on a dashboard. It isn't, that's why the majority of Shopify brands have self-service cancellation enabled with us.

Five surfaces, not one

None of this required a separate upsell campaign. It also didn't come from a single placement.

Budgy Smuggler's $8,300 on the first day of Black Friday came from five distinct upsell surfaces, spread across the buyer journey from checkout to the post-purchase edit window:

  1. Product List Upsell (Checkout) Offered in checkout before payment
    $1,660
  2. One-Click Upsell Offered immediately after payment authorisation
    $1,826
  3. Order Editing (Thank You) On the order confirmation page
    $2,075
  4. In-App Editing Inside the post-purchase edit window itself
    $2,075
  5. Free Shipping Upsell Threshold-based
    $664

No single surface carried it. The spread runs from $664 to $2,075, and the two largest — the thank-you page and the edit window — are tied.

$5,976 of the $8,300, or 72%, came after the customer had already paid. Only 20% came from the checkout surface most upsell tools are built around.

That split is the whole argument. Customers arriving to change an address or grab a receipt are in an unusual state: they've just decided to buy, they're already inside their own order, and you're now helping them break down one big purchase, into smaller chunks that feel separate.

"We'd been using a checkout upsell app before Order Editing and it was great to consolidate, getting post-purchase editing and upsells too. What I didn't expect was how much MORE money we'd make by having post-purchase on. It smashed our checkout results."

What it added up to

Over the same 31 days, Budgy Smuggler saved 82.9 hours of manual order changes. That's more than two working weeks, arriving in the month with the least slack in it.

Budgy Smuggler has generated $179,640 in upsell revenue through Order Editing over the last 365 days. $63,641.93 of it came from these 31 days.

Roughly a third of the year's upsell revenue, in under a tenth of the year.

Peak season is when self-serve editing is hardest to staff for and worth the most. Those are the same fact.
